Ever try a different brew method? My pour-over tasted dead until I switched to a skinny spout kettle.

Temperature stability on the home machine is the silent killer. Check if your grouphead is actually hot enough before you pull the next shot, not just the boiler setting.

Totally right about the grouphead temp. I wasted like three shots in a row before I realized my portafilter was stone cold. Now I always run a blank shot to heat it up, and honestly it made a bigger difference than changing the beans.
